The gamble though is they get nothing if they don't make the playoffs, whereas schools like Vanderbilt get a little something every single year forever

Which makes me continually wonder why Texas didn't at least explore the option of going independent further.
I suspect it came down to the situation with all the other sports besides football. SEC probably didn't want to let Texas join without its most valuable program (football) also joining. And Big XII probably didn't want to let Texas football program only leave. As a conference, if you allow that then it opens up the possibility of other programs wanting their football program to leave or to have some kind of special membership deal which creates frictions.
Nah, the big 12 would have absolutely let Texas keep the Olympic Sports. Easy decision.
But it was never brought up so we'll really never know

Conference expansion/realignment among the major conferences is being driven by football and the other sports are practically an afterthought. That's one major reason UCONN can't get into the Big XII despite having much more success in men and women's basketball than Texas.
I'm not saying it's impossible Texas couldn't make what you're describing work but I'm very skeptical that it's such an easy decision.
The decision for the Big 12 to allow Texas to be independent in football but stay on on the Olympic sports would have been incredibly easy for the Big 12. The ACC doesn't mind (too much) that Notre Dame uses them like that.
The only real issue for UT going independent would have been getting a TV deal similar to Notre Dame's insane NBC deal.
But ESPN previously gave them their own channel so it wouldn't surprise me if someone like TNT/TBS or even a streaming service like MAX would have stepped up and paid out.
But again we'll never know, they never tried.
